The Contract Nobody Signs (But Everyone Feels)

The lived one: the unspoken rules your people follow to avoid punishment, exclusion, or humiliation.
When these two contracts match, you get trust.

A value like “Speak up” is not a moral statement. It's a threat test.
Your team asks, silently:
- “If I speak up, do I lose status?”
- “If I challenge a decision, do I become ‘the problem’?”
- “If I say what's true, do I become unsafe?”
If the answer is yes, the nervous system adapts.
And once the nervous system adapts, your values become decoration.

This week, don't ask your team what they think your values are.
Ask them what they believe they must do to stay safe.
Step 1: The Sentence Stem
In a small group (3–5 people), ask everyone to complete this sentence privately:
“In this company, you're rewarded when you…”
“In this company, you're punished when you…”
Step 2: The Pattern Hunt
Collect the answers. Don't debate them. Don't defend. Just look for repeated themes.
Step 3: The Repair Question
Pick one theme and ask:
“What would have to be true” (in leadership behavior, not in words) “for this to feel safe?”
Final Reflection
Trust is not built by announcing values. Trust is built by making it safe to live them.
If you want a culture of courage, you must become the kind of leader whose nervous system can tolerate truth.
